A Symbiotic Relationship Between Leaders and Followers

Organizations are constantly faced with the need to transform themselves in order to survive in today’s environment where change is perceived as constant. Organizations that survive and remain viable are most likely to be those managed by effective leaders. Winston and Patterson define a leader as anyone who selects, trains, equips, and influences one or more followers to work toward the achievement of the organization’s mission and goals. (2003). How do leaders create successful organizations? Kelly (2003) posited that the effectiveness of a leader depends on the contribution of followers, in other words, a leader is only as effective as the followers allow. Although much work and research has been done to highlight the importance of leadership in an organization, there seems to be insufficient research regarding the extraordinary contribution of followers to the organization. In his book “The Power of Followers” Kelly claims that few people have studied followership; instead the focus was always on leadership. If leaders want to create successful organizations, they must recognize that followers are the most important resource an organization has and that only by understanding the needs of their followers can they achieve organizational success. How can leaders direct their focus to followers to maximize organizational success?

Leadership theories continue to evolve even as leaders continue to strive to achieve and sustain organizational success. For decades, the focus of organizational success has been on leaders. Kelly points out that over the years the term follower has been viewed as inferior to organizational success. That stigma created a false hierarchical representation that allowed the position of leadership to be more noteworthy. Leaders were therefore seen as a vehicle for achieving organizational success. Current research by scholars such as Chaleff and Kelley has challenged this view by emphasizing that unless leaders are supported by strong followers, organizational success is not possible. Kotter supported these findings by reiterating that the complexity of the modern organization prevents it from being transformed by a single giant. He further stated that the efforts of the leadership must have the support of the followers for success to be a possibility. Without the participation of followers, the implementation of organizational decisions will not be promising. Followers, according to Kelly, make up 80-90% of the organization. He went on to identify different types of followers: conformists, pragmatists, passivists, or role models. While psychoanalysts such as Fromm see these styles as partly a result of their personality; Kelly went on to explain that leaders who take the time to analyze each of their followers will realize that any following style is the result of unmet expectations and mistrust, or leadership style. Conformist followers can be defined as those followers who will not challenge the organizational norm for fear of reprisal, but instead prefer to be “yes” people; Conformist followers cannot function optimally in a climate where change is the norm. According to Kelly, for organizations to succeed, leaders need followers who are willing to challenge the status quo, not just be yes people. Another type of followers are pragmatists, these followers are created by unstable organizations. Kelly went on to say that leaders who promote transactional relationships with followers foster pragmatism because these followers will choose to be docile and obedient in order to keep their jobs. Leaders can also create passive followers. Passive followers are not given any sense of autonomy, so they feel comfortable being led. Then there are exemplary followers, those followers are proactive and creative; they bring innovation to organizations and are ready to invest their talents for the benefit of the organization. By acknowledging the diversity of followers operating within the organization; leaders are now empowered to create and maximize the potential of followers to create successful organizations. How?

As noted, the organization goes through different stages, at each stage of the organization leaders should expect to find followers with different styles. When leaders can identify the style exhibited by followers, they can adjust their leadership style to efficiently and effectively help followers create and maintain successful organizations. Organizations that are in the initial stages, according to Daft refers to the entrepreneur stage, this stage requires followers who are creative and innovative. It now becomes the leader’s job to get the less-than-exemplary workers to metamorphose into followers willing to explore their creativity. This stage of the organization requires leaders who are multifaceted in their leadership style. As an organization progresses into the collectivity stage, leadership is needed that is flexible enough to allow employees to explore while providing motivation and direction. Strong charismatic leadership becomes useful during this period (Daft, 2007). The last phase is the period of formalization and elaboration, this period consists of continuous changes and demands from leaders who are good at applying rules and regulations, but at the same time recognize that followers should not be treated as expendable resources. Leaders who ignore a less-than-ideal follower style will continue to fuel their own dysfunction and encourage followers to show less innovation. The end result is a failed or less than successful organization. One of the greatest applications of multi-style leadership can be found in one of Paul’s epistles. The Apostle Paul is revered as one of the greatest leaders in the Christian community today, looking at 1 Corinthians 9:19-22, he gave us a vivid example of how leaders should adapt their style to the style of their followers in order to create a successful organization. In each verse, Paul adapted his style as needed so that his followers could maximize their potential, which ultimately helped him achieve organizational success. Therefore, leaders are now tasked with using a multifaceted leadership model that should successfully contend with each follower style for the benefit of the organization. A multifaceted leadership style takes more than one leadership style when making a decision, the leader is able to assess the situation and then strategically apply the style necessary to influence the situation.

Modern organizations require effective leadership to be successful. Successful leadership does not depend on the leader alone, but instead represents the quality of the symbiotic relationship between leader and follower. After all, great leaders are products of great followers. One key ingredient that should therefore determine a leader’s style is the style of his followers. One size does not fit all; therefore, it is important for leaders to adapt their style to maximize the abilities of their followers. This can be done effectively when leaders are fully aware of the style of their followers and can then adjust their approach accordingly. The multifaceted model is useful in that it recognizes different challenges at different stages within the organization; recognizes that leadership styles must be adapted to each organizational phase; and finally, it recognizes that followers are the channels through which organizational successes are realized, as such leaders must, in their quest to create successful organizations, adapt their styles accordingly.
